What a custom toy development programme actually costs you in time
Buyers routinely underestimate custom development by a full season. Here is the realistic sequence from brief to loaded container, and which stages you can compress without paying for it later.
A custom educational toy programme runs through six stages: brief and feasibility, design and artwork, tooling and prototype, pre-production golden sample, testing and certification, then mass production. The stages that cannot safely be compressed are prototype approval and testing — both exist to catch errors that are far more expensive to fix after tooling is committed or after a container has shipped.
The sequence
Every custom programme runs the same six stages, whatever the product. What varies is how long each takes, and which ones a buyer tries to skip.
- Brief and feasibility. You send a sketch, a reference product or a specification. We come back with material options, a realistic price band and the compliance constraints for your destination market — before anyone spends money.
- Design and artwork. Structural design, die-lines, card content, illustration and colour systems.
- Tooling and prototype. Moulds, cutting dies and laser paths. You approve a physical prototype before mass tooling is finalised.
- Pre-production golden sample. Produced on the real line with real materials and real packaging. This is what your QC signs against.
- Testing and certification. EN71 or ASTM F963 booked against the approved golden sample. CPC or CEC issued in your importer's name.
- Mass production and shipment. Production, in-line and final inspection, loading.
Where buyers lose time
Almost never in production. The delays cluster in three places, and all three are decision delays rather than manufacturing delays.
Late market decision. If the destination market is still open at design stage, compliance cannot be priced or booked, and artwork cannot be finalised. Deciding this in week one costs nothing; deciding it in week ten costs a testing cycle.
Approval round-trips on artwork. Each round of illustration revisions is days, not hours, because the file has to go back through pre-press. Consolidating feedback into one round instead of four is the single largest time saving available to most buyers.
Prototype approval sitting on a desk. The prototype is the cheapest point at which to change anything. It is also, reliably, where a sample sits unopened for two weeks while a buying team is at a trade show.
What you can compress
Artwork can run in parallel with tooling once the structural design is frozen, because the die and the print are independent. Packaging design can run in parallel with almost everything. And where a product is close to an existing line, an existing die can often be adapted rather than cut new — the fastest custom programmes are usually the ones that reuse tooling and change print.
What you should not compress
Prototype approval and testing. Both exist to catch errors at the point where they are cheap. A design flaw caught on a prototype costs a revision. The same flaw caught after tooling costs a mould. Caught after a container has shipped, it costs the container — and, if it is a safety issue, considerably more than that.
Planning backwards from a season
If you need stock on a shelf for a specific season, work backwards: shipping transit, production, testing, golden sample, tooling and prototype, design, brief. Then add a contingency round on artwork, because there is always one. Buyers who start from the ship date rather than the brief date are the ones who make their season.
